I've led technology and business Transformations simultaneously and separately. The common thread isn't the type of change. It's that I keep the people in the room, hold the outcome in view, and make sure what gets built actually gets used.
I've built it from scratch more than once. Held it together through 45–75% annual growth at Globant. Recovered programmes at MPS that had been stalling for years. What they had in common: I owned the outcome, not just the plan.

Delivery that isn't delivering
Programmes stalling, milestones missed, confidence eroding. I rebuild the engine.
By the time most organisations call me in, they already know something is wrong. Delivery dates keep slipping. The same risks appear on every report. The board is asking questions the team can't answer with confidence.
I don't start with methodology. I start by finding out what's actually true, which means going beyond the status deck. Within two weeks I know where the real blockers are, whether the plan is credible, and what needs to change first.
What I don't do: add more governance layers and call it recovery. The engine gets rebuilt so it runs.

Scale without control
Growth outpacing the operating model. I build the structure that holds.
Fast growth is brilliant until the organisation can't hold it. Things that worked at 50 people don't work at 500. Decisions slow down, accountability blurs, clients start to feel it.
I've designed and built operating models that keep pace with growth. Not in theory, but while the business was growing at 45–75% a year. The structure has to work under load, not just look right on a slide.
The result is an organisation that grows without losing grip on quality, margin, its people or its customers.

Transformation that isn't landing
Change looks good on paper but isn't sticking. I connect delivery to adoption.
Most Transformation Programmes produce outputs. Fewer produce outcomes. The gap between the two is where organisations lose money and goodwill. New systems nobody uses, restructures that rearrange the chairs, change communications nobody reads.
I close that gap. Delivery and adoption aren't separate workstreams. They're the same job. I run them together, which means change sticks from day one rather than six months after go-live.

No delivery function at all
Starting from zero. I've done it twice. I build it properly the first time.
Some organisations have never had a proper delivery capability. They've managed on goodwill, heroics, and luck. It works until it doesn't. And when it stops working, the consequences are serious.
Building from nothing is a cleaner problem than fixing something broken. I design for what the organisation needs in three years, not just today. The right foundations: governance that doesn't create drag, a PMO that earns its seat, a leadership team that knows how to run a portfolio.
The function I build doesn't need me to keep running it. That's the point.

I work where strategy meets execution. I don't separate the two. The four problems above are the most common reasons I'm brought in, but they scratch the surface. I also design Target Operating Models, build Centres of Excellence, and establish teams with a genuine focus on outcomes and return on investment. That's just a handful. Whatever I put in place, it's built to run without me.
